its looking grim cams are corrects, so is timing, its got no compression on any pistons, tried a leak down test, but wont hold any air, could it be bent valves or is it more likely to be a head gasket problem, thinking now maybe bores have filled with petrol & pistons have tried to compress petrol, cant compress a liquid so its got to find a way out, fooked off big time

The air from the leak down test is going somewhere - through the exhaust is non sealing exhaust valves, likewise if you can hear it hissing through the Inlet ( open the throttle butterfly) its the inlet valves.
Take the oil filler cap off and listen for the hissing through the crankcase ( pistons/rings).
Air bubbling through the cooling system, then possible head gaskets.

update after having engine removed & heads off there is good & bad news good there are no bent valves, i had inlet manifold powder coated & they didnt clear it of grit when it was blasted, so io had grit from inlet emb edd itself on valves & stop them seating on the valve seats, what a **** up such a silly oversight led to all this trouble, will report back once i get the heads back

Hope all goes well, did any of the blasting grit get into the bores?
As it might be worthwhile looking at the top ring, this is where it would be trapped.
You can grease a feeler gauge up, and run it slowly around the clearence between piston and and bore, the grit should stick to the grease, if there is any it's a stripdown, but it's better finding it now.

like said "I" would strip it all down and wash and inspect everything as it can only take a small piece of grit to kit you oil pump/ score a bore etc etc.
you may get away with building it all back up and putting a engine oil flush in to it to try and get rid of any foreign bodies that may be have got into you oil. but like you said you found "grit" and that is the one thing you never want in a engine.

It's not good news, as mark has said, if the grit is in the bores, it's a full strip down, and inspect, flush and clean, if you take it apart methodically, and inspect as you go, you should be able to see how far the grit has got into the engine, it may just be a case of just removing the pistons, to see if the grit has got past the first ring, also inspect valve guides and stems, to see if any can bee seen there.
Good luck.
Good luck.

Just made exactly the same mistake, would be interested to know what you've replaced.
My engines in bits on a table in the garage at the mo, just found the start of a crack in my LH head as well.
