When I did mine, I unpicked the stitched base of the leather gator, spread it out and cut it more to shape, then laid it over the plastic surround and marked it before making tiny holes in it with a hot metal skewer. (DON'T use a knife or cut it, it will end up with too large a hole. And place it so the top clip/velcro/whatever is at the rear.

The pins have had the metal tops removed, carefully and new plastic ones about 10mmx15mm made from styrene sheet 1.5mm thick, bought from a modelshop and cut with scissors AFTER drilling holes to be a tight fit over the plastic pins.

Discard the meatal clips, place gator in position, put a new plastic bit over each pin, trapping gator, and dab with plastic/styrene glue, I used Revel model glue in a bottle because I had some. Give it 30 minutes to harden.

Been on a while and hasn't shifted
