Default No Compression? Why??

Guys, I've got a strange one here - My friend has recently had his Ver3 engine removed due to a knocking bottom end, and he has replaced it with a CDB from a 94 WRX. He's kept the same heads and inlet etc... from his Ver3, but rebuilt it using new gaskets and stretch bolts etc...
Now after it was all put back in, there is no compression in any of the cylinders. I know the heads were torqued the the right settings, and I've checked the timing for him and re done it just in case, but still nothing.
The heads looked fine and were from a running engine that apart from having a blown bottom end, ran very well.
So my question is - What the hell could be causing a lack of compression in all cylinders, if I know the Heads are OK, the timing is OK and the pistons on the replacment smallblock all looked OK, but I must admit I never heard it running.

Any help or assistance would be appreciated as my mate is going crazy and I cant figure out what the hell is going on with it!

Mark

You sure the replacement short motor has rings on the pistons?

all cams had the correct pulleys and sensor pickups on them. My only thought is when he took the heads off he took the buckets out too, and some of the shims got mixed up (Under bucket shims) would it really make THAT much of a difference if the shims were in the wrong buckets?

You obviously didnt check the valve clearances before you put the cam covers on

I didn't build the engine, but obviously that is the case - I'm going to strip the engine out of the car with him and check it all from scratch and check all the clearances to make sure

Not trying to be smart but you did have the throttle wide open when checking the compression?
