Solid brake pedal

Default Solid brake pedal

Guy's, can you help?
I took my car out for a drive this morning and the first press of the brake pedal was OK but the following presses resulted in a solid pedal and not a great deal of stopping force. After driving for another 30 seconds I get one good press of the pedal followed by the solid feeling.
My girlfriend has been using it over the last 3 weeks and she says that the brakes were OK
Any ideas?
For info the car has been fitted with new PF pads all round and PF front discs a couple of months ago so I can't see this being the issue.

Sounds like a servo fault. Is the non return valve in the servo pipe from the manifold in the right way, or maybe a leak in this pipe.

Sorted it
It was the vacuum pipe coming from the engine kinking under the intercooler pipe.
